Here's the thing about AI pilots that nobody in the vendor world wants to acknowledge: MSPs don't get to experiment freely. You're not a SaaS startup testing a new feature on your own product. You're managing other people's businesses. Their email, their infrastructure, their employees' ability to do their jobs.
When an AI experiment goes wrong at a software company, someone files a bug report. When it goes wrong at an MSP, it lands in the inbox of a client who's paying you to be the expert — and who now has questions about whether you still are.
That doesn't mean you shouldn't pilot AI. It means you need to be intentional about how you do it. "Just turn it on and see what happens" isn't a strategy when someone else's operations are on the line.

Set your benchmarks against your current baseline. If your average triage time is eight minutes per ticket today, and AI brings that to two minutes with 85% accuracy, that's a meaningful result you can point to. If accuracy is sitting at 60% after three weeks, that's a meaningful result too — it tells you where the AI needs more training or where your documentation has gaps.
The point is to make the evaluation objective. Numbers don't argue. Opinions do.

Once your internal pilot has run long enough to produce reliable data — and that data shows AI is performing consistently — you can start thinking about client-facing scenarios. But this isn't a switch you flip. It's a dial you turn.
The first step is AI drafting responses that techs review and send. The client sees a well-written, accurate response. They don't know AI helped draft it, and it doesn't matter — a human verified it before it went out. This is the lowest-risk client-facing use because the human safety net is still fully in place.
From there, you can graduate to AI handling specific, well-defined interactions with tech oversight. Maybe it responds to ticket acknowledgments automatically, or sends status updates on routine requests. Each expansion is earned through demonstrated accuracy in the previous stage, not assumed because the technology theoretically supports it.
And when you do expand, consider being transparent with clients about it. A simple "we've integrated AI-assisted tools into our service desk to improve response times and consistency" positions you as innovative, not reckless. Most clients won't care how you solve their problems as long as you solve them well. The ones who do care will appreciate knowing up front rather than finding out later.
Not every pilot goes smoothly. That's not a sign the technology doesn't work. That's literally what a pilot is for.
Maybe AI handles most ticket categories well but consistently struggles with a specific client whose users write vague, one-line tickets. Maybe routing accuracy is strong for your Level 1 team but breaks down for specialized escalation paths. Maybe your team needs more time to adapt to the new workflow before you expand scope.
Pulling back isn't failure. Pulling back is the whole point of piloting instead of going all-in on day one. But make the decision based on data, not frustration. Define your rollback criteria before the pilot starts. If triage accuracy drops below a certain threshold for a specific category, pause AI on that category and investigate. If tech override rates exceed a defined limit, that's a signal to slow down and retrain.
